The method, in plain words
Every business has inquiries nobody answered, quotes that went cold, and appointments that no-showed. Each one was already paid for — ads, referrals, reputation — and then quietly lost. We count what that costs you each month, apply your gross margin, and assume a deliberately conservative recovery rate until real numbers exist.
Two rules always: cost savings and recovered revenue are reported separately, and recovered revenue is labeled an estimate until it's measured. No blended "ROI %" headline hiding the mix.

Recovered revenue is always flagged as forecast. The conservative view counts half of it; that is the headline, never the stretch case.

What happens after go-live
At day 90 and quarterly after, ROI is recomputed from measured data: hours actually displaced, recoveries actually counted, support and usage actually spent. Where measured lands below projected, we report the gap — that honesty is the point of the exercise.
